The four steps: where your company stands
Four steps, and they only go up in order: chaos → order → autonomy → presence. Most companies try to jump from the first to the third by buying a tool — and that is why it does not work.
It is worth recognising each one, because knowing where you stand changes what makes sense to do next.
Chaos
Knowledge in one person's head, decisions in the corridor, AI dropped onto the mess.
It is the starting point, and it is not a sign of a badly run company — it is the natural state of any operation that grew by solving problems. Things work because the right people are there. What nobody notices is how large that dependency is, until someone goes on holiday.
Sign you are here: there is one person who, if absent, stops something. And nobody knows exactly what, until it happens.
Order
Taking what matters out of people's heads. It is the foundation — nothing stands without it.
It is not bureaucracy, and it is not documenting everything. It is writing down what a new person would need to know in order not to depend on asking: what the company does, how it decides, what is confidential, who answers for what.
It is the most boring step and the most skipped. And it is the only one whose absence makes the next two collapse — because both autonomy and presence depend on there being something written to trust.
Sign you have arrived: somebody can answer "what do we have and what does it cost" without gathering three people.
Autonomy
The company builds what it needs, under governance.
This is the part almost nobody reaches, and it sits between two chasms. On one side, dependency: every new need becomes a ticket to a supplier, quoted in man-hours, delivered in months — when it is delivered. It is the organised company that still does not set its own pace.
On the other side, the opposite disguised as a solution: everyone solving it alone, with whatever tool they found, no rule and no record. That is not autonomy. It is chaos again, only faster.
Autonomy is the middle: building what you need, within a limit that actually exists.
Presence
Command back to whoever leads.
It is the step that explains all the others, and the only one that is not about the company — it is about the people inside it. Organised technology and autonomy exist to free those who work for what only humans do: caring, deciding, being with others.
A company that runs without living in one person's head. A team that does not call during holidays. An owner who makes it to dinner.
If the operation improved and nobody got time back, some step was climbed — but not this one.
Why the order matters
Because the temptation is always to jump to the third.
Autonomy is the impressive step: building, automating, using AI to solve things alone. Order is the step nobody wants to describe in a meeting. And it is perfectly possible to buy autonomy tooling while still in chaos — it happens all the time. The result is automated chaos, which is worse than chaos, because now it has speed.
Nobody builds autonomy on top of chaos. Not by my rule: by the physics of the thing. A machine only amplifies what it finds.
Where you stand
Answer quickly, without thinking too hard:
- If the most important person in your operation vanished for two weeks, what would stop? If the answer is long, you are in chaos.
- Is what the company knows written somewhere another person can read? If yes, you have reached order.
- When a new need appears, do you build or do you wait? Building with rules is autonomy.
- Did anybody get time back? That is presence — and the only one measured in life, not in process.
